Transforming the adoption of Product-Service Systems through innovations in applied gaming technology

Lead Research Organisation: Aston University
Department Name: Aston Business School

Abstract

Servitization is the process of transforming manufacturers to compete through Product-Service Systems (PSS) rather than products alone. The commercial and environmental benefits of PSSs are compelling and well documented (Rolls-Royce earning over 50% of their revenue from services is cited to exhaustion). The opportunities are immense (three quarters of wealth world-wide is now created through performing services) and so politically PSSs are seen as key to industrial success in the 21st Century.

Adoption of PSS is frustratingly slow in mainstream manufacturing. Superficially the concepts find appeal but fail to gain traction as the potential implications to a business are complex. In the meantime, China is catching up (Chinese manufacturing companies offering services have grown from 2 - 20% since 2006). In the UK, we need to get better at informing, educating and training, our senior manufacturing managers about PSS and servitization, giving them the means to visualize the potential impact upon their business.

Gamification offers a radical solution. Gamification bridges video-gaming technologies and computer simulations to offer three-dimensional virtual worlds, dynamic and content-rich, which can be used to entertain, educate and inform. This is especially innovative for user engagement, supporting behavior and attitudinal change, and the design of advanced human and computer interfaces for representing and handling complex data systems. This programme will therefore develop applied game technologies, design principles and protocols, to transform the adoption of PSSs within mainstream manufacturing companies and so accelerate the foothold of gamifiaction in strategic business analysis.

Planned Impact

This programme will impact:

(1) Our manufacturing partners who are SMEs (Technicut, Maher, Footprint, AMRC Ltd, Teks) as they will directly understand the form of a commercially successful PSS and so help them to immediately exploit servitization.

(2) Our large and cross-sectoral OEMs (Ford Motor Company, MAN Truck and Bus, Alstom Train-life Services, FinningCat and Xerox) represent a real market-pull for gamification. This immediate opportunity to exploit gaming technologies will directly impact their adoption of servitization within these organisations, customers and supply chains.

(3) Our gaming partners will directly understand a commercial applications for gamification in business decisions and so can immediately set out to exploit this knowledge in their own organisations. The gaming networks (BSPA, GALA) will extend our reach to gaming companies, and help to demonstrate to these opportunities for further exploitation of gamification in business decision making..

(4) We will also impact manufacturers nationally. We have engaged (UKCEB, Manufacturing Advisory Service (MAS)) will enable the roll-out of gaming technologies for servitization nationally. Has supported over 135,000 SMEs over the past ten years, and expects to impact a similar group in the future. SEMTA and the National Skills Academy for Manufacturing will further impact businesses through training programmes.

These outcomes represent a win-win for the manufacturing and ICT communities. Manufacturing companies will gain a clear understanding of PSS and pathways towards servitization. To illustrate, we estimate that in the West Midlands alone there are some 4000 companies, employing 10-250 people, which are likely to have some interest in servitization. If only a very small portion of these adopt servitization strategies, the potential is for our project to generate a GVA of around £3 - £5.5 million per year in this region alone.

Title The Advanced Services Transformation Roadmap
Description Manufacturers increasingly see services as a core component of their competitive strategy. Of particular interest are 'advanced' services, such as outcome and availability contracts, that can deliver longer term relationships with regular cash-flow from customers. But transforming a product-focused organisation to deliver services effectively is fraught with challenges. Our Roadmap is the result of an in-depth investigation into these challenges, and how these have been overcome by manufacturers who are successfully competing through advanced services. It is a tool for executives to prepare for service transformation and helps to navigate and overcome the obstacles on the journey to servitization.

Description This ICT cluster grant has enabled discoveries in servitization, gamification, and the development of complementary communities in research and practice. About Servitization: Analysis of earlier findings indicated a significant opportunity for manufacturers to grow and become financially sustainable through the development and delivery of advanced services. To set the agenda from a more theoretical perspective, we initially developed an extensive research framework based on the analysis of 232 journal publications on servitization (published between 1988 and 2015). This framework demonstrates (i) the developed topics, which identify relatively established knowledge relevant to the topic of servitization, (ii) the developing topics which identify the growing concentrations and opportunities, and (iii) the undeveloped topics which identify significant opportunities for further exploratory studies. Based on this primary research, we identified two key gaps in literature and practice related to the topic: (i) what is the vision for advanced services and how these offerings could be defined? And (ii) what stages of organisational transformation does a manufacturer follow when servitizing to compete through advanced services? To address the first gap, we conducted research that drew evidence from prior literature and industry practices to synthesise a set of foundational propositions that collectively describe how a manufacturing firm can compete through advanced service as a new business model. To address the second gap, we developed a holistic and integrative framework that guides the transformation process that takes place as a product-centric manufacturer servitizes in order to compete through advanced services. This framework shows that the transformation process can be explained as four principal stages of maturity, which the manufacturer proceeds through according to the pressures of five principal forces. These scientific insights into servitization have both contributed to the body of knowledge, have been core to the gamification research, and have been foundational in forming the broader community around this topic. About Gamification: Our research into games and gamification has been undertaken in parallel to the servitization research to support engagement with advanced services. At the outset of this project we found that the field of gamification research is much more recent and far broader than that of servitization. Our findings from the servitization research, and working alongside both manufacturing and games development organizations, served to demonstrate that previously established theories, methods and models of games and gamification are insufficient for engaging manufacturing organizations with business model transformation. By aligning servitization research with established approaches to simulations, game-based learning and gamification, we were able to thoroughly understand the limitations of existing methods and techniques for applying gamification to business model innovation within manufacturing. We were then able to develop a process which overcomes these limitations by taking into account the requirements and constraints of different participants in gamification projects. This process was refined through the development of games and gamified applications, co-created with manufacturing and/or game development organizations. The process was then evaluated in practice, and this illustrated (i) low tech games and gamified activities can be both captivating while supplying rich sources of qualitative data, and (ii) games and gamified applications that are disseminated digitally are more appropriate for obtaining quantitative data and engaging organizations at scale. Iterations of the gamification process, informed by these findings, can facilitate the development of various activities and applications that serve a range of purposes. About Communities: In addition to the scientific findings, this ICT cluster grant also set out to form communities of relevant researchers and practitioners. In particular, we have enabled the development of close relationships with both large and small (SMEs) manufacturing firms to understand their organisational change towards servitization and advanced services. To facilitate this, we have formed our Advanced Services Partnership, which enables our researchers to engage in a mutually beneficial partnership allowing manufacturers to better understand the servitization business model. The goal of the partnership is defined as "To accelerate the adoption of advanced services across a range of manufacturing businesses." The partnership consists of members from significant multinational manufacturing, each competing in a different business sector, each on a journey to develop and deploy advanced services, and each engaged at an executive level. Our workshops have covered a range of topics on servitization, for example the first workshop was held in October 2015 at KLM-Air France facilities in Amsterdam to cover the understanding the journey towards the adoption of advanced services, and the second workshop was held in January 2016 a partner manufacturing company in Luxembourg to analyse the business model design and customer value proposition for advanced services. Subsequent round tables have been held in Birmingham, Amsterdam, Atlanta, Derby, Rugby, Milford Massachussetts, London and Washington DC and have been hosted by and engaged with a range of companies including GE Power, Rolls Royce, JCB, Cisco, Caterpillar, GE Power and Volvo . These round tables regularly occur every four months and are a strong platform for industrial collaboration. Companies that have been members of the partnership are Goodyear, Yanmar, Ishida, Cisco, Emerson, Waters, Nederman, Crown, Domino Printing Sciences, Baxi, and Legrand. We held the 17th Advanced Services Partnership round table virtually on 8-10th February 2021 with Russell Masters , VP Digital at Rolls Royce giving the main presentation. Games developed as part of this project are routinely used during our workshops with industry and we are currently in the early stages of working with a company to co-develop our Boardroom Game further.
A Whitepaper on Performance Advisory Services has been published. Produced in conjunction with senior executives from manufacturing companies, including Siemens, Ishida Europe and GE Power, the Whitepaper focuses on ways to create value through digital technologies and servitization and provides insights on using digital technologies to improve productivity in a manufacturing context. A number of mini-guides have also been produced, developed in collaboration with businesses that provide insight and guide on topics of interest to executives facing the challenges of developing Advanced Services such as business models, performance advisory, service visioning, customer value proposition and contracts & financing. these guides tackle the complexities that most servitizing managers are familiar with and use the language and examples that best resonate with an industry audience.
Exploitation Route Our findings can be taken forwards by both the industrial and academic communities. In the research community our concepts and frameworks have formed cornerstones for researchers seeking to advance servitization. For example, the concept of advanced services, introduced through our work, is now a growing topic in the literature. This is, however, currently focussed on manufacturing, and there are considerable opportunities to expand this into other sectors, such as transport and finance. For industry, our work is enabling manufacturers to frame their service transformation, and there are now over 100 firms collaborating with our group.

To ensure these findings continue to be taken forward, we have established a number of pathways to impact for example, (i) Since 2013, we have organised the annual Spring Servitization Conference to bring a variety of academics in the field and manufacturing businesses with an interest in servitization together. Attendance is generally between 80 and 110 delegates. Conference papers are published in the conference proceedings which are printed and available online; (ii) in October 2020 we combined the Spring Servitization Conference for academics with the inaugural World Servitization Convention for industry leaders; iii) our spin-out company, The Advanced Services Group, was incorporated in October 2015, and focuses on advanced services consultancy. This company is facilitating and enabling practitioners to directly access the practical applications of our research; (iv) gamification workshops and conferences have engaged both enthusiasts and industry practitioners, some of whom have developed their own gamification companies and technological platforms based upon engagement with our research. We anticipate that these individuals and organizations will continue to experience growth following our continued engagement, and (v) our gamification techniques have informed teaching and learning at our respective institutions, with the development of a centre for games in education being explored at Aston University.

Description The overall aim of this project was to transform the adoption of Product-Service Systems and servitization within mainstream manufacturing and accelerate the development of gamification (technologies, design principles & protocols) in strategic business decision making. The adoption of Product-Service Systems has been driven by formalising our knowledge of the barriers, risks, paths and contingencies that enable manufacturers to adopt such new concepts. There have been a high number of outputs from the programme, for example: Developed 7 apps/games to aid engagement with industry: 'Servitization Bingo', 'Unlock your insight', 'Drilling for Success', 'The Boardroom Game' and 'The Servitization Game: Snakes & Ladders to Advanced Services', Engineering Design for Services', 'Business Model Blueprint' with another 'Storytelling Game' currently in production. These have been used to help engage business leaders in our partnership programme, as well as workshops, conference sessions and executive education Published over 79 scholarly journal and conference papers Published 11industry whitepapers on servitization Participated in 232 (from Feb 2013 to March 2019) business engagement activities, such as keynotes and presentations at industry conferences or workshops. Produced 'What is Servitization?' animation. Organised eight Spring Servitization Conferences that have resulted in delivery of over 259 academic papers. Developed advanced services transformation roadmap. Engaged 4,000 undergraduate students with gamification through long course programmes. Six PhD/DBA candidates completed studies and recruited two more PhD candidates studying servitization. Hosted "Product-Service Systems and the Servitization of Manufacturing" as part of an ESRC Business Model Seminar Series. Invited to attend 10 Downing Street to discuss value of servitization to the UK economy. Produced workbook on gamification systems development Facilitated further funding for a partner games company (Eyesparks) for the development of a gamified learning platform. In terms of specific industrial impact, the knowledge created through this EPSRC funding has informed our work with Advanced Services Group published a book of thirty case studies which demonstrated impact 157 SME's which, as a direct result, has delivered £32.85m impact on GVA. In December 2018 the of £9.9m of new revenue and 89 new jobs created. These 30 case studies came from our work with 80 manufacturing or technology innovating SMEs across the West Midlands and the 30 selected came from a variety of sectors and of different sized organisations to reinforce the benefits of servitization to small and medium sized enterprises. Our work with SMEs was commended in the 'Project of the Year' category in the Impact Awards for Knowledge Exchange and Commercialisation (KEC) professionals, organised by PraxisUnico and supported by Research Councils UK. http://www.aston.ac.uk/news/releases/2017/june/aston-praised-for-advanced-services-support-to-smes/ In addition, we have established an exclusive network of likeminded business executives applying leading practices. The partnership is for larger manufacturing organisations traditionally production- focused, and now in the earlier stages of exploring, developing and deploying advanced services. Our work with large businesses, such as Goodyear, has formed the basis of an EPSRC Impact report. https://www.epsrc.ac.uk/files/newsevents/publications/case-studies/2016/key-advantage/ ASG continue to build on the foundations laid by this project and further impact is continuously being created in several ways. The games and research findings from the project will continue to inform large companies that are part of the Advanced Services Partnership and also be used with SMEs via a new grant on our Small Business Programme. We have secured £1.45m for a three-year project to support 95 manufacturing and technology-innovating, firms to identify new revenues streams by adding services to support their product(s). This follows from the successful delivery of the £1.2m TRAN-SIP programme in the Greater Birmingham and Solihull area which ran during 2016-18 and supported 80 firms to improve their revenues and employ more staff. Further research funding awarded from the Newton Fund - UK China Agri-Tech Challenge, Innovate UK and the BBSRC in November 2018 will fund a project titled 'Next generation rice processing'. The £2.067 million project will be delivered in collaboration with Sheffield Hallam University (project lead), Siemens, Koolmill, Cox & Plant, and New-Food Innovations. Koolmill's Managing Director Alec Anderson, who is one of Aston Business School's Visiting Industrial Fellows, is a key partner in the project. The global milling machine market potential is worth £11.25bn p/a and Koolmill holds patents for its grain separation technology covering 75% of the global rice market. As part of the project, ASG has been awarded £250k to focus on business models, revenue models and contractual arrangements for the delivery of advanced services in this area - particularly for SMEs. Further EPSRC funding, (EP/R044937/1 Digitally Enhanced Advanced Services Network+), has also been awarded to create a cohesive community of researchers and practitioners, working collectively across disciplines (eg computer science, engineering and business) and industry sectors (eg manufacturing, transport and financial services, to accelerate the innovation of Digitally Enhanced Advanced Services. The Digitally Enhanced Advanced Services NetworkPlus is managed in collaboration with Universities of Exeter, Greenwich, Nottingham and Cranfield University. Academics and business leaders have worked together at workshops facilitated by the DEAS+ networkplus to help identify the research agendas for the Manufacturing; Transport and Mobility; Finance and Charity/Voluntary Themes. Four research agendas have been published and impact achieved by the provision of DEAS+ networkplus grants for multidisciplinary academics working with industry on research projects to address real world problems. Twenty-nine academic papers were presented at the virtual Spring Servitization Conference 2021: Servitization: A Pathway Towards A Resilient, Productive And Sustainable Future. Impact A multi-national company, headquartered in the EU and specialising in industrial air filtration is a member of our Advanced Services Partnership and has worked with our experts to understand customer pains, develop new business models and identify the organisational change needed to support advanced services. Its aim is to help their customers to protect their employees, production and the wider environment from harmful dust, smoke and fumes. The company is 70 years old and has 1900 employees in 25 countries, distributors in an additional 30 countries and 12 production facilities on five continents. Whilst clean air is a necessity for the company's customers in terms of the safety of their employees, their obligation to limit emissions into the environment and the integrity of their processes, air filtration is in many cases an inconvenience and something that is certainly not part of their core business expertise. As a result of their membership of the Advanced Services Partnership, the company recognised that the trend of digitalisation, encompassing connected services, the Internet of Things and use of mobile devices provided an opportunity to develop and improve their customer offering. This offering is intended to both reduce inconvenience and help customers to operate their air filtration, and their business, as successfully as possible. In order to develop a complete ecosystem of services for new and existing installations of its products the company has now set up a new division to deliver this improved customer offering.Using sensors and monitors installed on their filtration equipment in the customer's operations they are able to gather data which is shared via the cloud and accessed by both their customers and their own engineers by downloading the information to an app on their iOS devices. In addition to addressing their customer pain points and inconveniences, this also enables the customer to evidence , by the visibility of its energy consumption, emissions and safety, how seriously it takes environmental sustainability and its corporate responsibility.

PI Contribution ASG academics organise three Advanced Services Partnership roundtables per annum with member Company executives and other collaborators,so that they can share their experiences as they develop their knowledge and thinking around the development of their business model and development of servitization strategy. We also support companies in the Partnership organising individual company workshops to help them as they develop their strategy and work closely with them through the transformation process, thus giving greater understanding and depth to our research.
Collaborator Contribution The companies have given us access to the ways in which they carry out their day to day operations. Also, we have received regular updates about the journey towards servitization. Company executives work with ASG academics and share their experiences as they develop their knowledge and thinking around the development of their business model and development of servitization strategy. The outcomes for individual companies are confidential at this stage and non-disclosure agreements are in place with member companies. The discussion, debate and companies experiences during their transformation process informs our research.
Impact ASG have organised the following two-day roundtables for our Advanced Services Partnership: ASP Spring Roundtable April 2016, Birmingham, UK. (3 Companies). ASP Summer Roundtable June 2016, Ohio, USA. (5 Companies). ASP Autumn Roundtable October 2016, The Netherlands. (13 Companies). ASP Winter Roundtable January 2017, Atlanta, USA (8 Companies). ASP Spring Roundtable April 2017, Derby, UK (8 Companies) ASP Autumn Roundtable October 2017, Rugby UK (5 Companies). ASP Winter Roundtable 2018, Milford, MA (5 Companies). In addition, individual workshops are held with partner companies, to help and support them as they develop their approach and strategies for servitization and this informs our transformation research. There are several white papers under development as the result of the research with the companies.
